Determining Training Needs


When a supervisor sees evidence of inadequate job performance, assuming the individual is making a satisfactory effort, attention should be given to raising the worker’s skill level. When a supervisor is confronted with a drop in productivity, it may suggest that skills need to be fine-tuned. Of course it would be related to other factors, too—lack of resources or equipment malfunctions. That’s why it’s imperative to pinpoint the problem precisely.

In addition to the productivity measures, high rejection rate or unusual rate of wastage may indicate a need for employee training. A rise in the number of  accidents reported can also suggest some type of retraining is necessary. Furthermore, the changes that are being imposed on workers as a result of a job redesign or a technological breakthrough demand training.

Checklist for Processes Improvement


Improvement is made by:

  • Viewing all work as a process, whether it is associated with production or business activities.
  • Making all processes effective, efficient, and adaptable.
  • Anticipating changing customer needs.
  • Controlling in-process performance using  measures such as scrap reduction, cycle time, control charts, and so forth,
  • Maintaining constructive dissatisfaction with the present level of performance.
  • Eliminating waste and rework wherever it occurs.
  • Investigating activities that do not add value to the product or service, with the aim of eliminating those activities.
  • Eliminating nonconformities in all phases of everyone’s work, even if the increment of improvement is small.
  • Using benchmarking to improve competitive advantage.
  • Innovating to achieve breakthroughs.
  • Incorporating lessons learned into future activities.
  • Using technical tools such as statistical process control, experimental design, benchmarking, quality function deployment, and so forth.

Planned Firm Activities


Some innovations come from planned firm activities. This is what many people think about when they think of innovation. A manufacturer invests in R&D and other activities, and out of these investments come new ideas that are nurtured into new products.  A customer, in the normal course of using a product, adds something to the product to make it easier to use. A complementary innovator adds some features to the main product to facilitate the use of its complementary products. Universities and government laboratories, in their normal course of research, hit a breakthrough (such as DNA or the transistor) that firms can build on to offer new products.

Know your Customer


The conventional wisdom for product design and marketing says pay attention to the customers. Learn as much as you can about their needs and wants and then design the product on the basis of information. The customer is then part of you R&D department.

But the customer can be crucial to your R&D in a totally different and often overlooked way. You can learn a great deal by watching how your customers misuse and abuse your product after they buy it. Major breakthroughs in new products and innovative product redesigns have come from watching the customer “trash” the original intent and use a product in a totally different way.

By paying attention to how customers actually use, misuse, and abuse products, you’ll have the world’s largest R&D team and an endless supply of ideas with which to work.

Principles of Visionary Leadership


The breakthrough leaders should stand at the organization’s boundary and bring in outside information. They must also communicate their company’s philosophy to the outside world. In their book Breakthrough Management, Shoji Shiba and David Walden have defined the eight principles of visionary leadership as follows:

1)      Principle 1: The visionary leader must do on-site observation leading to personal perception of changes in societal values from an outsider’s point of view.

2)      Principle 2: Even though there is resistance, never give up; squeeze the resistance between outside-in pressure in combination with top-down inside instruction.

3)      Principle 3: Transformation is begun with symbolic disruption of the old or traditional system through top-down efforts to create chaos within the organization.

4)      Principle 4: The direction of transformation is illustrated aimed by a symbolic visible image and the visionary leader’s symbolic behavior.

5)      Principle 5: Quickly establishing new physical, organizational and behavioral systems is essential for successful transformation.

6)      Principle 6: Real change leaders are necessary to enable transformation.

7)      Principle 7: Create an innovative system to provide feedback from results.

8)      Principle 8: Create a daily operation system, including a new work structure, new approach to human capabilities and improvement activities.
