Workable Change


For years social scientists have said that humans resist change—and so they do. But they resist only those changes they do not understand, are suspicious of, or consider to be against their interests. Humans embrace change that seems good for them or good for the world they live in and care about.

A new idea or new expectation, in itself, will seldom bring about change. On the other hand, change can be very attractive if it is the product of a new idea or expectation that appears to be in the best interests of the people who are expected to adopt it, if it is accompanied by the means for its fulfillment, and if it results in recognition and approval. To improve an organization, we must introduce good ideas, establish the means for making them work, and provide a visible payoff for the effort involved.

No organization can reach its full potential unless it promotes and enjoys the coordination of productive activities among its members. The more complex the activities of the organization, the more need there is for coordination if the organization is to flourish. No one knows it all anymore. Teamwork is an increasingly critical element in organizational success; fortunately, it is not difficult to achieve. But teamwork must be managed into existence through experiences that are capable of producing teamwork.

Truth and Reconciliation in Business


Access to the truth is a fundamental human right and as such it must form the foundation of any truly amazing organization capable of maintaining long-term, mutually respectful and beneficial relationships. This is as true of organizations as it is of nation states or families.

Truth and Reconciliation in business aims to achieve exactly what it says. It aims to get to the truth about the way relationships are being conducted and it aims to use the acceptance of that truth as the basis for reconciling the organization and building fresh new relationships.

If we want our organization to be amazingly successful we must confront and overcome the practice of having completely separate management, employee and stakeholder perspectives, dividing the way we see our organization’s current and future priorities.

We need to develop one working culture capable of uniting our un-reconciled and incompatible aspirations and goals. This requires us to focus not only on our systems and processes but to build strong, dynamic relationships based on dialogue, interaction, genuinely shared values, mutual respect, inclusiveness, openness and trust.

Truth and reconciliation, as practiced by nation states, such as, South Africa, is a detailed process used under the most extreme situations – far removed from anything or indeed any of us has probably seen in any organization.

But let’s not miss the lessons these experiences can teach us about unity and strength, and about how to create harmony in inharmonious situations. Truth and reconciliation in business is significantly scaled-down version with reduced scope based on a drastically reduced need. What it does do, however, is adhere to principles proven in the most extreme environments where demands for forgiveness take on monumental proportions.

“Is” and “Is Not”


Once we have identified “could be”  but “is not” data, we will also be able to identify the peculiar factors that isolate our problem: exactly what it is, where it is observed, when it is observed, and its extent or magnitude. These peculiar factors will lead us closer to the problem’s cause.

Suppose for a moment that you have two identical potted plants growing in your office. One thrives but the other does not. If you take the wilting plant out of the office and ask someone about the probable cause for its sorry appearance, you will get any number of educated guesses. But if the same person observes that two identical plants in your office have not been receiving identical treatment (the thriving plant is on a sunny window sill and the wilting one is in a dim corner), the speculations as to cause will be immediate and more accurate than they could have been without a basis of comparison. Regardless of the content of a problem, nothing is more conducive to sound analysis than some relevant basis of comparison.

The decision as to what is close and what is logical must rest with the judgment of the problem solver. In many cases it is extremely important to identify the malfunction that “could be” but “is not” in order to narrow the scope of the search for cause. Each problem analysis is unique to the content of each problem.

Once we have identified bases of comparison in all four dimensions, we are able to isolate key distinguishing features of the problem. It is as if we had been describing the outlines of a shadow. With the completion of the “is not” data in our specification, the outlines begin to suggest the components capable of having cast the shadow.

Group Leader


As leader of a group, you are responsible for creating an environment in which discussing leads to recommendations, recommendations develop positions, and compromise between positions brings decision.

You are the person in charge of creating and maintaining conditions in which free discussion flourishes, arguments are quelled, and factions kept temporary. You are the one designated to get the most from each person; to build the contribution of each team-member into a powerful, decision-making force capable of solving problems.

Seen in this light, your task as a leader is a rather awesome responsibility—awesome, perhaps, but not necessarily intimidating.

Just as there are concepts for improving personal participation, there are also proven techniques for building leadership.

Communicate and Reinforce Responsibilities


Once you have clearly defined in your own mind the responsibilities of a particular job, the next step is communicating them to the person. People must be told not once, not twice, but repeatedly.

If a person is conscientious and capable of performing the job, why must you remind him of his responsibilities? If he has to be told more than once, maybe he doesn’t belong in the position.

Reminding people of their responsibilities is similar to reminding them of the goals and objectives. Due to the complexity of jobs and companies today, people on all levels can easily become sidetracked.

It’s not unusual to see people, even at high levels, involved in activities that are not in fulfillment of their job responsibilities. Nor do these activities contribute to the goals and objectives of the department or company. This is one of the primary reasons why companies don’t reach their objectives: people concentrate their efforts on activities that seem like good ideas at the time but that don’t lead them to their desired objectives.

People also have a natural tendency to do the things they like to do. They gravitate to certain types of activities because they are good at them and enjoy them. The result? The responsibilities they don’t enjoy go unfulfilled because the people either consciously or unconsciously let them fall through the cracks.

Company Self-Concept


A major determinant of a firm’s success is the extent to which the firm can relate functionally to its external environment. To achieve its proper place in a competitive situation, the firm realistically must evaluate its competitive strengths and weaknesses. This idea—that the firm must know itself—is the essence of the company self-concept. The idea is not commonly integrated into theories of strategic management; its importance for individuals has been recognized since ancient times.

Both individuals and firms have a crucial need to know themselves. The ability of either to survive in a dynamic and highly competitive environment would be severely limited if they did not understand their impact on others on them.

In some senses, then, firms take on personalities of their own. Much behavior in firms is organizationally based; that is, a firm acts on its members in other ways than their individual interactions. Thus, firms are entities whose personality transcends the personalities of their members. As such, they can set decision making parameters based on aims different and distinct from the aims of their members. These organizational considerations have pervasive effects.

Ordinarily, descriptions of the company self-concept per se do not appear in mission statements. Yet such statements often provide strong impressions of the company self-concept. The following excerpts from the Intel Corporation mission statement describe the corporate persona that its top management seeks to foster:

The management is self-critical. The leaders must be capable of recognizing and accepting their mistakes and learning from them.

Open (constructive) confrontation is encouraged at all levels of the corporation and is viewed as a method of problem solving and conflict resolution.

Decision by consensus is the rule. Decisions once made are supported. Position in the organization is not the basis for quality of ideas.

A highly communicative, open management is part of the style.

Management must be ethical. Managing by telling the truth and treating all employees equitably has established credibility that is ethical.

We strive to provide an opportunity for rapid development.

Intel is a results-oriented company. The focus is on substance versus form, quality versus quantity.

We believe in the principle that hard work, high productivity is something to be proud of.

The concept of assumed responsibility is accepted. (if a task needs to be done, assume you have the responsibility to get it done).

Commitments are long term. If career problems occur at some point, reassignment is a better alternative than termination.

The New Management


Forces like technological change, globalized competition, deregulation, political instability, and trends towards service jobs and the information age have altered the playing field on which firms to be efficient, responsive, flexible, and capable of competing and reacting rapidly to competitive and technological changes.

Firms are recreating themselves to fit these new conditions, by implementing new management methods that enable them to cope with great competition and rapid change. Forces such as technological innovation, globalization, and deregulation mean that companies today must cope with much greater levels of competition, change, and unpredictability than ever before. As a result, to succeed some companies have instituted new management methods (such as mini-units, Internet based financial controls, and team-based organizations) that enable these companies to be more efficient, and also much more effective at reacting quickly to competitive and technological change.
