Electronic Meetings


If it were possible to travel at nearly the speed of light, you could, in a single day, meet with managers in London, Rio de Janeiro, Cairo, and Stockholm, spend time preparing for each meeting, then be home for dinner at a reasonable hour. That sounds like an impossible schedule, because we can’t travel at light speed. Yet, executives are holding those meetings, all on the same day, and never going far from their offices. While our bodies resist transport through space, our voices and our images, carried by electronic impulses, encircle the globe in seconds, allowing us to personally communicate with others in virtually every place on earth.

This new age of global electronic communications has opened the need for learning a new series of meeting skills. The electronic meeting is not only a reality, it’s an everyday occurrence. There are two types of electronic meetings in which participants offer views in a personal exchange. The first is the teleconference. The videoconference is the second electronic meeting method.

ISO 9000 Certification


Organizations that achieve certain quality standards can apply for ISO 9000 certification. This is administered by independent third parties who check quality management methods. For this you must:

  • Say what you are going to do about quality—describing procedures, operations and inspections;
  • Show that you actually do work in this way;
  • Prove that work was done properly by doing audits and keeping records.

Some people think that ISO standards guarantee high product quality—if you see the label, the product must be good. But really, the standard only shows that an organization has a program of quality management, and that the product quality is consistent and reliable. The quality need not necessarily be good. A manufacturer of metal bearings, for example, will specify the tolerance on the diameter of a bearing; ISO certification means that the bearings will be within this tolerance, but it does not judge whether the tolerance is good enough for any intended use.

There are five separate parts to the ISO 9000 standards:

a)      ISO 9000 defines quality, gives a series of standards an organization might aim for and guides you through the other parts of the series.

b)      ISO 9001 is used by companies whose customers expect them to design and make special products—it deals with the whole range of TQM, from initial product design and development, through to procedures for testing final products and services.

c)      ISO 9002 is used by companies who make standard products—it concentrates on the actual process, and how to document quality.

d)     ISO 9003 deals with final product inspection and testing procedures.

e)      ISO 9004 is a guide to overall quality management and related systems, and says what you should do to develop and maintain quality.

ISO 9000 and 9004 are guides for setting up quality management programs; ISO 9001 and 9002 are the main standards; and ISO 9003 describes some aspects of quality control. These standards are flexible enough to use in almost any organization.

Case Analysis


A common criticism of prepared cases goes something like this: “You repeated an awful lot of case material, but you really didn’t analyze the case.” Yet, at the same time, it is difficult to verbalize exactly what analysis means—that is, “I can’t explain exactly what it is, but I know it when I see it!”

 

This is a common problem since the term analysis has many definitions and means different things in different contexts. In terms of case analysis, one thing that is clear is that analysis means going beyond simply describing the case information. It includes determining the implications of the case information for developing strategy. This determination may involve careful financial analysis of sales and profit data or thoughtful interpretation of the text of the case.

 

One way of thinking about analysis involves a series of three steps: synthesis, generalizations, and implications.

Closed-loop Teams


For years, banks have taken several days, and even weeks and sometimes months to get a decision to a personal loan applicant. The application would be passed around the various departments, traveling at its own pace. A series of supervisors, clerks, and internal mailpeople handled it. Today, aggressive banks take the application directly into a focused, coordinated group—a credit analyst, a collateral appraiser, and a senior personal banker—who decide and respond to the customer sometimes in thirty minutes and always inside a day. This is a small closed-loop team.

 

A closed-loop team includes everyone who is necessary to make the deliverable flow. The team includes all the needed functional people and decision-makers and is self-scheduling. Everyone the team is working for the same objective—to provide the deliverable on time. The team is empowered to make decisions and to act. It has all functions inside it with short lines of communication. Its leader is responsible for its overall performance and for seeing that it gets all the capability, both technicall and human, it needs. All of these are essential to flexibility.

 

The old bank loan approval process was open loop. There was no continuity in the process, no visible standard, little learning between the principles, only occasional feedback on the process, and no one responsible for making it better.

 

In order for the loop to close on a process it must be tightly organized around the deliverable; the same core group must be involved in the process every day; and there must be a working leader on the team.

 

Small teams work better than large ones because large groups create communication problems of their own. It’s best to include only essential functions and to exclude people whose job is peripheral to the deliverable. For example, the bank loan team excludes accounting and records people. Teams have to be self-managing and empowered to act because referring decisions back up the line wastes time and often leads to poor decisions. So the team ioncludes a bank officer because if the officer were not on the team, he or she would be prone to second-guess the group’s decisions. Its better if all the questions are asked and answers are exchanged just once.

 

Closd-loop teams handle variety better than open-loop teams because they can create new information and flexibility.

Value Stream Management


Value Steram Management is a strategic and operational approach to the data capture, analysis, planning and implementation of effective change within the core cross-functional or cross-company processes required to achieve a truly lean enterprise.

 

Value Stream Mapping approach was initially developed with an underlying rationale for the collection and use of the suite of tools as being ‘to help researchers or practitioners to identify waste in individual value streams and, hence, find an appropriate route to (its) removal. The approach requires the researcher to identify the severity of a series of wastes that exist generically within a supply chain and to choose, apply and then analyse the out output from a series of appropriate contingent tools.

Use Project Management


Management is usually viewed as continuous process that lasts without a break for the whole of your organization’s life. But some jobs are clearly projects; they do a specific job, have a distinct beginning and end and a fixed duration. When the job is done, the project is finished.

 

People have developed special approaches to project management. A project manager often has overall control and can have very wide-ranging responsibilities. The project team does not follow the usual ‘line of authority,’ but is seconded from line functions. This gives a matrix structure where people have divided responsibilities. The control of projects is made easier by dividing them into phases running from conceptual design through to termination. There are special methods for planning projects.

 

Managers have increasingly realized that they can use these methods in their everyday work. You probably find that a lot of your work is not continuous, but consists of a series of projects. Consultants work for different clients, software houses work on different packages, marketing departments run a series of promotions.

 

Project management can bring a lot of advantages to your work. It gives the expected times for some key activities, and the computer automatically prints schedules for activities and all resources. More generally, project teams have the benefits of:

  • Using management methods that recognize the nature of projects;
  • Solving problems quickly, as the right people are assembled to concentrate on a solution.
  • Spreading expertise around the organization, as team members move on to new projects and share their experiences;
  • Using resources efficiently, as they are released to other projects when not needed;
  • Tightly controlling operations, with constant feedback on progress.

 This does not mean, of course, that project management is better than continuous management. But project management does give an additional set of management tools that you might find useful.

Corporate Restructuring


Corporate restructuring encompasses a broad range of activities and include acquisition and divestiture of lines of business and assets, acquiring controlling shares in other companies, alteration in capital structure through a variety of financial engineering initiatives, and also effecting internal streamlining and business process reengineering to improve efficiency and effectiveness of the firm. Corporate restructuring can thus lead to changes along one or more of the three directions, vis-à-vis, i) assets and portfolio, ii) capital structure, and iii) organization and management. Assets and portfolio structure can get significantly altered when a firm undertakes a series of acquisitions and divestitures to bring more focus to its lines of business or widen its activities to enter new fields. Capital structure can change due to corporate restructuring caused by infusion of large debt, change in equity due to either expansion of capital base or buyback of equity or composition of owners (e.g., participation of MNCs, and FIs in the equity of the firm). Organizational restructuring is also a part of the overall corporate restructuring and is designed to improve the overall efficiency and effectiveness of the organization through changes in structure, systems and processes, people and culture.
