Profits from Competences


A firm’s ability to profit from its competences is a function of how core the competences are, and the extent to which competitors can quickly acquire such competences. The profits come from the low cost or differentiated products that the firm can make as a result of having the inimitable core competences. If a competence is non-core and inimitability is high, then one may not be able to make profits from it, all else being equal. If it is non-core but inimitable, the firm may be able to make some negligible profits, from it. If however the competence is core but easily imitated, the firm can make some profits, but these will only be temporary as competitors will have time to imitate. If the acceptance is core and inimitable, then the firm can make long-term profits.

Group Leader


As leader of a group, you are responsible for creating an environment in which discussing leads to recommendations, recommendations develop positions, and compromise between positions brings decision.

You are the person in charge of creating and maintaining conditions in which free discussion flourishes, arguments are quelled, and factions kept temporary. You are the one designated to get the most from each person; to build the contribution of each team-member into a powerful, decision-making force capable of solving problems.

Seen in this light, your task as a leader is a rather awesome responsibility—awesome, perhaps, but not necessarily intimidating.

Just as there are concepts for improving personal participation, there are also proven techniques for building leadership.

Converting Needs to Wants


Every consumer must acquire goods and services on a continuing basis to fill certain needs. Everyone must satisfy the fundamental needs for food, clothing, shelter, and transportation by purchasing things or, in some instances, temporarily using rented property and hired or leased transportation. By focusing on the benefits resulting from these goods and services, effective marketing converts needs to wants. A need for clothing may be translated into a desire (or want)  for designer clothes.

As easier-to-use software has enabled millions of nontechnical consumers to operate personal computers and as falling retail make these computers affordable to most households, computers have become fixtures in many offices and homes.

Companies that adopt the marketing concept focus on providing solutions to consumer problems. They promote product benefits rather than features to show the added value that computers will receive from the product.

Desires and Results


When there is a gap between rhetoric and reality a change program may annoy all the interests involved:

o     The ‘haves’ with a vested interest in the status quo may feel threatened by the prospect of change.

o     The ‘have-nots’, who hope to benefit from change, may in return be disappointed by the lack of results.

o     When the rhetoric continues, those in favor of the status quo may view the lack of results as no more than a temporary relief, or calm before the storm.

o     The disappointment of the ‘have-nots’ can turn to disillusion, despair, and even a sense of betrayal, where the rhetoric has raised expectations beyond the prospects of delivery.

Managers have a tendency to follow their beliefs rather than the words. Burying your head in the sand may enable you, for a time, to avoid contemplating awkward realities. Understanding what people really believe gives you some idea of what you may be in for. Some managers may just not believe that it is going to happen.

A Bad Boss


Bad bosses are people too, with their own fears, feelings, strengths, and weaknesses. Sometimes the pompous ones are basically shy and insecure. The ones who yell at people and unduly assert their aggression may be having significant family problems. Bosses with personal health problems may take these out on the staff. Still other bosses may be nice people who are simply in over their heads, and have absolutely no aptitude for the jobs.

By realizing that human frailties often underlie even the most objectionable qualities of bad bosses, employees can be in a better position to deal with them, and to judge whether the situation is temporary or hopeless. They may help them decide whether to stick it out or quit the job.

Even though a bad boss counts on the inertia of the human spirit, you can break free of the intangible bonds that bind. Also beware of some of the tangible bonds. Whatever you do, don’t lock yourself into an enormous mortgage, or you will not have the option of cooling off in another job at a reduced salary. There is a shortage of skilled labor, and a tremendous shortage of versatile labor (people who will accept a total change in career direction when circumstances dictate). Even if you end up with a different bad boss, at least the change will be refreshing. Remember that the average worker will have between four and six complete job changes in the course of working lifetime, so you don’t need to be caught in the “one company, for better or for work” trap for your whole career.

People need a mission in life. If this is denied by a bad boss at work, there are other ways to fulfill this need—ways that will still allow an overall sense of accomplishment. It is obviously bad business for any company to have such a reversal of energies affecting its operation. However, concentrating most of their energies on pursuits outside of work is a common defense against the bad boss when employees elect to stay with their jobs rather than resigning.

Stumbling on Leadership


Using today’s methods of managing the technical development process, the most important decision top management makes on a new product is the selection of the group leader. The second most important decision is to stay out of the way and let the leader lead.

But who is a leader? Or, better, who will develop into a leader? The person has a non-authoritative position; that is, a leader has no line authority over such co-workers as peers, peers’ subordinates, temporary employees, vendors (subcontractors, suppliers), customers, and bosses. The leader leads in a milieu that can change from supportive to hostile overnight, with parameters that are almost completely unknown (e.g., competitive reactions), and with a new and even more inexperienced team of people.

Yet that person can overcome virtually every obstacle. That person alone can enthuse and motivate a group of people to do what seems impossible. Fortunately there is lots of this leadership around, managers with successful track records in this work and many managers who are as yet undiscovered. Unfortunately, it is almost impossible to pick out the undiscovered.

Compounding all of this is the conviction of some firms that a new products project actually needs two leaders, a creative, inspiring type for early on, and a tough disciplinarian for the later stages. Very rarely do we find people who can do both.

Virtual Corporation


As more and more companies are outsourcing various organizational functions and are paring together down to their core competencies, they might not be able to perform all the tasks required to complete a project. However, they certainly can perform their own highly specialized part of it very well. Now, if you put together several organizations whose competencies compliment each other and have them work together on a special project, you’d have a very strong group of collaborators. This is the idea behind an organizational arrangement that is growing in popularity—the virtual corporation. A virtual corporation is highly flexible, temporary organization formed by a group of companies that join forces to exploit a specific opportunity.

Technologies are changing so rapidly and skills are becoming so specialized these days that no one company can do everything by itself. And so, they join forces temporarily to form virtual corporations—not permanent organizations but temporary ones without their own offices or organizational charts. Although virtual corporations are not yet common, experts expect them to grow in popularity in the years ahead.
