Job Rotation


Job rotation means moving management trainees from department to department to broaden their understanding of all parts of the business and to test their abilities. The trainee—often a recent college graduate—may spend several months in each department. The person may just be an observer in  each department, but more commonly gets fully involved in its  operations. The trainee thus learns the department’s business by actually doing it while discovering what jobs he or she prefers.

Outdoor Training


A trend in employee development has been the use of outdoor training. The primary focus of such training is to teach trainees the importance of working together, of gelling as a team. Outdoor training typically involves some major emotional and physical challenge. This could be mountain climbing, paint ball games, or surviving a week in the jungle. The purpose of such training is to see how employees react to the difficulties that nature presents to them. Do they face these dangers alone? Do they freak? Or are they controlled and successful in achieving their goal? The reality is that today’s business environment does not permit employees to stand alone. This has reinforced the importance of working closely with one another, building trusting relationships, and succeeding as a member of a group.

Context Learning


Companies that retain employees for new technology have an interest in minimizing the number who fail. Some companies have observed that the success of retraining is greater when trainees know beforehand what jobs they will be occupying, inside or outside the firm, and when they are familiar with the new work unit, its supervisor, and its employees. Accordingly, these companies help trainees acquire this context learning as early as possible.

For example, employees in declining jobs are told as much as possible about the new opportunities arising within the company, so that they can make informed choices. Or, retrainees are assigned to “mentors” from the work units that will employ them. Or, the retrainees’ current and future supervisors accept responsibility for monitoring their programs. Or, best of all, retrainees are transferred to their new work units either before or shortly after the start of the retraining process.

Learning by Objectives


Companies in high-tech businesses have evolved a variant of management by objectives as the vehicle for involving technical, professional, and managerial employees in the analysis of their own training and development needs. Usually, as part of a formal MBO system, manager and employee sit down together and negotiate a written agreement on the technical and professional training the subordinate will undertake in the coming six months or a year. At the end of the period they review the outcome and decide what further training is called for. Both of them understand that the subordinate’s career will be shaped by these decisions.

Trainees’ involvement in needs analysis reduces wasted effort by eliminating the teaching of what is already known, by getting quickly to questions that engage the trainees, and by affording them a chance to ask questions that help them acquire skills.

Make Skills Transfer Easy


Make it easy to transfer new skills and behavior from the training site to the job site:

  1. maximize the similiarity between the training situation and the work situation.
  2. provide adequate practice.
  3. label or identify each feature of the machine and/or step in the process.
  4. direct the trainees’ attention, to important aspects of the job. For example, if you’re training customer service representatives how to handle incoming calls, first explain the different types of calls they will encounter and how to recognize such calls.
  5. provide “heads up,” prepatory information. For example, trainee learning to become first-line supervisors often face stressful conditions, high workload, and difficult subordinates back on the job. Studies suggest you can reduce the negative impact of such events by letting trainees know they might happen.

Sales Rep—Role Playing


A popular technique used in most companies has the trainee act out the part of a sales rep in a simulated buying session. The buyer may be either a sales instructor or another trainee. Role-playing is widely used to develop selling skills, but it can also be used to determine whether the trainee can apply knowledge taught via other methods of instruction. Immediately following the role-playing session, the trainee’s performance is critiqued by the trainee, the trainer, and other trainees.

 Role-playing where a sales trainee performs in front of others and where that performance is subsequently critiqued can be harsh. Some problems disappear if the critique is conducted only in the presence of the sales trainee and then only by the sales instructor. When handled well, most trainees can still identify their own strengths and weaknesses.
