People and Jigsaw Puzzles


People are like jigsaw puzzles. Just as a puzzle is a picture assembled by putting various pieces together in a certain way, a person is composed of various attributes fitted together in a particular manner. And just as puzzles have pieces that fit together to form a whole, each of us has a unique set of attributes, or characteristics, that together represent the essence of who we are. Furthermore, although a person may resemble some people more than others, no two persons are exactly alike.

Compliance and Integrity


In the earliest stages, organizational ethics centered on the narrow perspective of ethics—the notion of compliance. Are we following the laws? Are we at risk from litigation? If so, how do we minimize that risk?

Ethics programs matured and ethics officers, most of whom are selected from the managerial ranks with little, if any, special preparation, developed increased sophistication regarding the challenges facing their organizations. Both the ethics officers and their organizations began to embrace personal and corporate values in decision making (value-based decision making) as the logical expansion of the definition of what it means to be ethical. What has emerged is what many ethics officers today characterize as the “best practices” model of the ethics office and of a values-based corporation.

But change continues. What is emerging today is a more holistic definition of what it means to be a “good” corporation. This new, global view will again help to reshape the responsibilities and focus of the ethics officer.

The shift to a global perspective means another broadening of the definition of ethics. “Global Integrity” is the latest descriptor, and it embraces both compliance and ethics. It also adds concern for rule of law, human rights, good governance, labor/child labor concerns, anti-corruption/anti-bribery, concern for the environment, safety, social responsibility, good corporate citizenship, and respect for the whole diverse array of local cultures to the definition. This increases the organization’s obligation to reach beyond traditional company boundaries to consider how decisions would affect the surrounding community. One consequence of this new global definition of the organizational ethics is increased scrutiny by stakeholders, especially advocacy groups and the media.

Corporate ethics officers, especially those in multinational corporations and/or corporations with global suppliers/markets, are being challenged with fundamental questions in this expanded integrity area. Perhaps the most common, and most challenging, is how the corporation will balance the desire for global standards (consistency) against the need for local application of standards.

Global and Local Focus


The development toward global markets, global products, and global strategy implies a need for global organization, or at least geographic diversification. Global organization allows companies to weather downturns and risks in particular markets and to develop synergies on a worldwide basis. A global focus requires adjustments in all internal and external activities. There is little about organization that is unique to global enterprises; it’s just that the efforts take on a higher complexity and difficulty. It is hard to be sensitive to local conditions and also confirm to expectations of the corporation as a whole.

Organizational Behavior


Organizational behavior is the study of human behavior in organizational settings, the interface between human behavior and the organization, and the organization itself. Although we can focus on any one of these three areas, we must remember that all three are ultimately relevant to a comprehensive understanding of organizational behavior. We can study individual behavior without explicitly considering the organization. But because the organization influences and is influenced by the individual, we cannot fully understand the individual’s behavior without learning something about the organization. Similarly, we can study organizations without focusing specifically on the people within them. But again, we are looking at only a portion of the puzzle. Eventually we must consider the other pieces, as well as the whole.

Self-Directed Work Teams


A self-directed work team is a group of employees responsible for an entire work process or segment that delivers a product to an internal or external customer. Sometimes called self-managed teams or autonomous work groups, self-directed work teams reduce the need for extra layers of management and thus can help control costs. Such teams are designed to give employees a feeling of ownership of a whole job. With shared team responsibility for work outcomes, team members often have broader job assignments and cross-team to master other jobs, thus permitting greater team flexibility.

Fraction


A fraction consists of two numbers separated by a horizontal or slanting bar. In either event, the number to the top or left of the bar is called the numerator while the number below or to the right of the bar is called the denominator.

There are at least four different interpretations for a fraction:

  • A part of a whole;
  • A part of a group;
  • Division of two numbers; and
  • Ratio of two numbers.

There are three different kinds of fractions:

  • A proper fraction – a fraction with a numerator less than the denominator;
  • An improper fraction – a fraction with a numerator greater than or equal to the denominator;
  • A complex fraction – a fraction consisting of a fractional numerator, a fractional denominator, or both.

Constant Challenge


This is clear when you consider how people find jobs in the first place. For many people their whole career history is laced with luck and chance: being in the job market when a certain company was recruiting, seeing a certain advert, knowing someone who knew someone. Many people not in a true vocation have little real idea about the job or company they start working for before they actually start the job.

Some people pick losers and are repeatedly made redundant, or take several jobs before they find something that fits. Other people pick winners in the job lottery, walk into their first position and stay there all their working life.

Nothing wrong with that from a personal point of view, but the last thing these people want to do is rock the best by pushing themselves or indeed anyone else (except those lower down the pecking order) out of their comfort zones.

This inevitably creates stuffy, complacent business. What incentive is there for these people to take risks or leave when they don’t think they will ever find another job half as cushy as the current one?

What is more, when an employee has several years of service under their belt, disgruntled employers will duck this issue, thinking that they will be too costly and difficult to move on.

Micro-Macro Dilemma


Producers and consumers making free choices can cause conflicts and difficulties. This is called the micro-macro dilemma: what is good for some producers and consumers may not be good for society as a whole.

Each year thousands of people are killed with handguns. Yet there are producers who make and sell handguns at a profit. And there are many consumers who feel strongly about their right to own guns. But others argue that handguns are a threat to society. They want handgun sales banned sale of all weapons limited. Should gun producers be allowed to sell guns to consumers who want them?

Such decisions don’t have to involve a matter of life and death to be important. People want the convenience of disposable products and products in easy-to-use, small-serving packages. But these same “convenient” products and packages often lead to pollution of the environment and inefficient use of natural resources. Should future generations be left to pay the consequences of pollution that is the result of “free choice” by today’s consumers?

Questions like these are not easy to answer. The basic reason is  that many different people may “have a stake” in the outcomes—and social consequences—of the choices made by individual managers and consumers in a market-directed system.

Working Culture


A working culture is the way an organization shapes its values, identity, behavior and relationships, in the same way that a social paradigm conditions the character, personality, behavior and attitudes of an individual.

It determines the way an organization interprets everything it sees and touches, the organization’s self-image and branding, and the attitude to its employees, customers, partners, competitors and the society and environment which it operates.

o     Working culture works in a similar way to social paradigms but involves the control of multiple inputs and multiple outputs.

o     It is applicable only in the context of the organization’s specific purpose.

o     It controls the conduct of the organization as a whole and any individual personally representing the organization.

Truth Map


Truth map is an audit process designed to get to the bottom of an organization’s challenges, opportunities and concerns. It requires the involvement of a cross-section of individuals from right across the whole organization, as well as other relevant parties such as customers and suppliers. At the most simple level, it involves asking a lot of people a lot of questions—but that is only the beginning.

It is not what truth map is that makes it special but the reasons why it is being undertaken and the spirit in which it is carried out that are important.

You may use truth map in two different situations, firstly as part of truth and reconciliation in business, and secondly as the first stage of a standard message mapping exercise.

A truth map covers the same ground in either situation but covers it in different ways and for slightly different reasons.

  • Use as part of a standard message mapping exercise (e.g., to assist a group of committed, enthusiastic individuals), the emphasis is on getting to the truth about future opportunities and challenges.
  • Use as part of truth and reconciliation in business, the emphasis is on getting to the truth of past conflicts, reconciling differences and healing resentments before an organization is even able to move on and address the future. In this type of situation, significant effort must be applied to bring the different parties to the table before dialogue and debate can even start to take place.

In both these situations the actual mechanics are much the same. Both situations require methodical, systematic but sympathetic questioning.

In the interests of objectivity, the presence of an independent adjudicator can be highly beneficial or even essential.

Truth map allows everyone to be heard, it airs people’s grievances and, when done well, even the most hardened objectors can move from being on the outside peeing in, to being on the inside peeing out.
